How to choose an AI development company

The gap between an AI demo and an AI system that runs in production is enormous, and most of the money wasted on AI projects is spent on the wrong side of it. Here is how to choose a partner who ships, not one who impresses in a call and disappears at deployment.

What to look for

Production experience, not demos. Anyone can show a flashy prototype. Ask for systems that are live and measured: real outcomes, real users, real numbers. “We removed this much cost” or “we hit this accuracy in production” tells you more than any demo.

Ownership of the full stack. The hard part of AI is not the model, it is everything around it: retrieval, integrations, observability, deployment, CI/CD. A partner who owns the system end to end, from architecture to production, will not leave you stranded at the integration stage.

Senior engineers on your work. Many agencies win the deal with a senior and staff the delivery with juniors learning on your budget. Ask who actually writes the code, and insist on working directly with them.

Honest scoping. A good partner will tell you when you do not need the expensive option, when RAG beats fine-tuning, when a simple automation beats an agent. If everything is always the most complex solution, be cautious.

Red flags

  • Vague answers about how they get to production
  • No measurable results, only demos and slides
  • Every problem needs their most expensive solution
  • No mention of evaluation, observability or maintenance
  • The people you talk to are not the people who build

Questions to ask

  1. Show me a system you put into production and the outcome it delivered.
  2. Who will actually build this, and can I work with them directly?
  3. How do you handle retrieval quality, evaluation and hallucinations?
  4. What does deployment and ongoing maintenance look like?
  5. When would you tell me not to build something?

The right partner is the one who talks less about the model and more about shipping, measuring, and keeping it running.
